Data broker or sell direct to AI labs? An honest comparison of price, effort, risk and speed, plus the questions to ask any broker.

Key points
- Selling direct avoids a commission but means finding buyers, running anonymisation and negotiating the licence yourself.
- Brokers earn their commission through buyer access, competitive bidding, compliance work and better terms.
- Direct sale makes sense if you already have a lab relationship and in-house legal and data teams.
- Before choosing a broker, ask about commission, buyer network, anonymisation method and who signs the licence.
Once you know your data has value, the next question is how to sell it. You can go directly to AI labs or work with a broker. We're a broker, so we have a view, but direct sale is the right call for some companies. Here's an honest comparison.
Side-by-side comparison
| Selling direct | Using a broker | |
|---|---|---|
| Fees | No commission | Commission on completed sales |
| Finding buyers | You find them | Existing buyer relationships |
| Price competition | Usually one buyer at a time | Several buyers bidding at once |
| Rights check & anonymisation | Your team or outside advisers | Included |
| Licence negotiation | Your lawyers against the lab's | A broker who knows market terms |
| Your time | High | Low |
When selling direct makes sense
- You already have a relationship with someone on a lab's data team.
- You have in-house legal and data engineering capacity.
- Your dataset is very large and the commission would be bigger than the cost of doing it yourself.
When a broker makes sense
- You don't know who buys this kind of data, or what it's worth.
- You want several buyers competing on price.
- You don't have the capacity to run anonymisation and a rights check yourself.
- You want someone else to handle the negotiation and the risk on the terms.
Questions to ask any data broker
- What's your commission, and are there any other fees?
- Which kinds of buyers do you work with, and how many will see my data?
- Who signs the licence: me directly, or you?
- How do you anonymise data, and will you document the method?
- Do I approve every buyer and every licence?
- Will you sign an NDA before discussing my data?
- What happens to my data if I don't go ahead?

Frequently asked questions
How much do data brokers charge?
Most brokers in this market work on commission, taking a percentage of the licence fee when a deal completes, rather than charging upfront. Ask for the exact percentage in writing, and check whether there are any extra fees for cleaning or delivery.
Can I contact AI labs directly?
Yes. The large labs have teams that acquire data. But inbound approaches from unknown sellers often go slowly, and labs prefer data that has already been rights-checked, anonymised and documented.
Is my data safe with a broker?
It should be, if the broker signs an NDA with you, limits access, encrypts data in transit and at rest, and deletes working copies after the deal. Ask for these commitments in writing.
